Nobody will stop you from trying to use AI to estimate landscaping jobs or set prices. But is AI estimating accurate? Not when you do it like this.

Try opening ChatGPT and telling it “I’m a landscaper bidding 20 by 25 patio, what should I charge?”
What does it say? I’ve actually done this before, and the number I get is never usable. Not even close.
The price I, or you, get when AI gets asked a landscaping question with no context will never be usable. It isn’t based on anything real. A random AI platform doesn’t know your costs, your production rates, your overhead, or your target margin. It just spits out a number that feels more or less right based on a shallow web search.
Getting a price from ChatGPT is free, but putting the wrong price on your labor and expertise is expensive.
Picture a landscaper two years into running his own crew. He asks ChatGPT what to charge for a job, and it doesn’t even occur to him to doubt or double-check the answer. So he takes that number to the homeowner and uses it to quote the job.
But the homeowner, who may not be a contractor herself but has been hiring landscapers for 15 years, immediately realizes that number is barely half of what the work actually costs. She dismisses the young contractor and decides to hire someone who actually knows what their work is worth.
So the landscaper doesn’t get the job. Worse, a potential client completely writes him off as someone who doesn’t know his own trade. That’s what blindly using AI to make up numbers gets you: a made-up number with no connection to the actual job or the work.
Trusting Output Blind
Generative AI doesn’t always get things right the first time. When it gets things wrong, it will state completely wrong information with the same confidence it does correct facts.
Somebody just starting out, like the landscaper in the above example, might take the figure given by an AI model without questioning it. Then that wrong number reaches the client. If you’re not careful, you might lock yourself into a job that loses you money.
You Need to Know Your Numbers…
But it doesn’t hurt to double-check them, either.
I have a colleague whose assistant tried to estimate a job for him using Claude. She knew the correct numbers, but both times she tried estimating the same job, the results were way off.
The first time, the bot had the right numbers, but did the wrong math. It didn’t have the context on how to actually calculate pricing, so it just threw the numbers at each other and gave her the result.
The second time, she gave it the right numbers, and told it what equation to run, and the answer was still wrong. It just reported a blatantly incorrect number.
Generative AI platforms have a tendency to hallucinate and report completely fabricated statistics or other information. Those models produce responses by predicting patterns in their data.
That’s where the confident wrongness comes from. They can’t tell fact from falsehood. They just know what fits the pattern.
AI Can’t Replace Human Judgement
AI can send emails faster than I can. It can write emails faster than I can. It can process data and generate reports much, much faster than I can.
But it’s not me, or you, or anybody else who has put real time and energy and sweat into this work. It doesn’t have the context or the experience we do.
If you have to choose between a random AI chatbot and an actual experienced landscaping owner who knows their numbers to help you bid a job, the AI will take a distant second every single time.
Let’s imagine another landscape contractor. He decides to ask Claude for a price on a patio job, and it gives him a number. But that number doesn’t factor in that the yard sits down a slope without a gate wide enough for a machine, so all the gravel will need to be moved by hand.
An owner who has walked a hundred backyards knows to ask about access before they quote a job. The AI prices the patio like the truck can back right up to it.
AI does a lot of things very quickly and very well, but it can’t replicate human judgement or experience. It has the horsepower, but you still have to actually drive.

AI isn’t a magical solution that you can throw at literally everything. It’s a tool.

The Responsible Way: AI That Knows Your Numbers
Prices you can defend get built with numbers that come from your own jobs: what your materials cost, how fast your crew works, what your overhead expenses run, etc. Track your jobs and you have more data you can use to price your next one.
Start with how fast your crew works, because that number drives labor, which is the biggest variable in any bid. The measurement of how fast your crew works is called a production rate. It gauges how much work your crew can finish in an hour: square feet of pavers set, yards of mulch spread, and so on.
Say a patio runs 500 square feet and your crew sets pavers at 50 square feet an hour. Divide the total by the rate, and you know that the job will take about ten labor hours. Multiply those 10 hours by the hourly cost of your crew, and you have the labor cost for the bid.
If you try to pull a production rate from an article or a chatbot, it’ll probably do more harm than good. Bid a job using the wrong numbers, and you’ll misjudge the hours, misprice the labor, and have no way to guarantee profit for your work.
Build your production rates by timing real work. On a paver patio, record the square footage the crew set and how long it took. Do this on every patio the crew lays. After a few jobs, you’ll have enough data to calculate how fast your crew works. That’s your production rate. It takes months of tracking.
No shortcut can give you the best rates for your business. Your rates get set using real data, and data is created through real hard work.
